I Thought I Knew Toray Fabrics. A $3,200 Order Proved Otherwise
April 2022. I was sitting at my desk with an approved spec and a ticking customer deadline. 580 yards of coated fabric. Actually, let me be precise: 580 yards, 58 inches wide, destined to become 400 cut-and-sewn outdoor equipment covers. I had two quotes in front of me.
Our long-time supplier could deliver a Toray fabric-based solution for $4.20 per yard. A newer supplier was at $3.40. I chose the cheaper quote. I did not choose it because I was careless. I chose it because I was overconfident—and I let the deadline make the decision for me. That's how I learned the lesson in this story.
The day I approved the wrong fabric
The spec called for a coated technical fabric. The cheaper quote said "viscose, PU-coated." I remember thinking: okay, viscose is a fiber, not a finish. Viscose fabric is soft, breathable, easy for the coater to handle. The coating would solve the water resistance problem. The end use was an outdoor cover. How different could it be?
I assumed "same coating" meant "same performance." I didn't verify. And I didn't ask our textile engineer for a second opinion until after the PO was sent.
Properties of viscose fabric: what I should have known
Let me talk about the properties of viscose fabric, because that is the part that really matters. Viscose is a regenerated cellulose fiber made from wood pulp. It drapes well, dyes well, and feels a lot more expensive than it is. For apparel linings, blouses, and soft interiors, it's a workhorse.
But it has a weakness that should have made me stop: viscose loses a significant amount of strength when wet. It can shrink. It can weaken under long-term UV exposure. If it's coated, the coating must be compatible with the fiber's moisture behavior, or the adhesive bond can fail. In our case, the coating didn't fail because of bad chemistry exactly—it failed because the substrate under the coating was moving. The fabric stretched and shrank differently, and the coating popped loose.
That didn't happen by accident. It happened because I treated "fabric" like a two-dimensional print. It's not. A technical fabric is a system: fiber, yarn, weave, finishing, coating, and QC. Change one layer, and the system changes.
Our textile engineer—I should say our former textile engineer, because he left six months later—warned me about the yarn count and the coating adhesion. I heard him. I just didn't listen.

That raises the question I get from customers all the time: what does a textile engineer do? It's a better question than most people realize. A good textile engineer bridges material science, manufacturing, and real-world performance. They can look at a coating, a weave, and an end-use condition and predict where it will fail. They know how to test for shrinkage, tear strength, UV resistance, or flame retardancy before the order goes into production.
I didn't give our engineer enough weight because the quote was cheaper. That was not a pricing mistake; it was a leadership mistake.
The samples came in and looked fine. We ran one basic tear test. It passed. Did we run a wet strength test? No. Did we simulate rain? No. Did we ask the supplier for coating adhesion data? No. We had fourteen days to production, so I gave the go-ahead.
The result: 240 pieces that looked like old shoes
Ten days after the customer received the first batch, the phone rang. Light rain had fallen on the equipment covers. The coating was peeling away from the fabric underneath. Some panels had wrinkled after the covers dried in the sun. The customer returned three covers for inspection. They looked like old shoes.
We pulled the whole batch. 240 of the 400 pieces showed coating adhesion failure. Yes, 240 is 60%—I mixed up the numbers before, but the sales manager remembers exactly. We had no choice but to re-cut the order with our original supplier. The redo cost $1,800 plus a four-day delay. We also swallowed the original $3,200. The customer stayed with us because we owned it, but the credibility damage took months to repair.
The same lesson: Toray RO membrane is not a generic spec
That lesson later showed up in an unexpected place. A water treatment customer asked us for help with the outer wrap on a Toray RO membrane element. I started to search for parts using "Toray RO membrane" as if that was enough information. It wasn't. Toray makes a family of RO membranes, not one universal membrane. Different models have different flow rates, rejection rates, dimensions, and pressure limits. The right part number makes all the difference.
I mention this because the keyword "Toray" means nothing by itself. Toray's catalog spans carbon fibers, membranes, composite materials, and fabric systems. It's a brand with engineering behind it. Toray fabrics are no different—whether it's a woven polyester or a functional textile, the grade defines the performance. But even a great brand is just a name until you define the exact grade, test method, and tolerance. The same discipline that should have stopped my viscose mistake is the discipline that keeps a Toray RO membrane order accurate.
What I check now
I now have a pre-order checklist. It's not fancy, but it has caught 17 potential problems in the past ten months. The first question on it is the one I should have asked in 2022: "What's not included?" That question applies to price, testing, coating data, and the supply chain. It applies to viscose fabric and Toray RO membranes alike.
"What's not included?" Ask it before "What's the price?" Every time.
I also ask for the specific standard we're testing against. For color-critical work, I use Delta E < 2 as a tolerance (Source: Pantone Color Matching System guidelines). For fabric strength, I ask for ASTM test data before the PO, not after. A supplier who lists all fees upfront—even if the total looks higher—usually costs less in the end. I learned that the hard way.
So if you work in industrial textile services and a cheaper quote is sitting in front of you, take a breath. Ask what the base fiber is. Ask for the coating adhesion test. Ask what the textile engineer thinks. And above all, ask what's not included before you sign. That question would have saved me $3,200.
