The Fleece Jacket That Nearly Cost Us a Fortune: A Toray Logo, Some Satin, and a Carbon Fiber Confusion

The first sample arrived on a Thursday afternoon in November 2022. It was a fleece jacket, matte black shell, with a shiny lining that looked expensive. The neck label had a Toray logo on it. My first reaction? 'We're ready.'

I'm glad I didn't place the order that day.

How I got into this mess

I've been handling custom apparel orders for a small brand for about six years. Not a huge operation. We make limited runs of performance-style workwear and outdoor accessories. Our orders are small compared to the big retail programs, so I'm used to factories ignoring my questions or batting them aside.

The project was simple: a branded fleece jacket for a corporate client. They wanted a 'carbon fiber look' and the client had specifically mentioned Toray. I knew Toray from a composite project we'd tested years before. Carbon fiber Toray is a big deal in aerospace, automotive, and sporting goods. So when I searched 'carbon fiber toray,' the results were impressive. I figured a Toray-branded jacket would carry real credibility.

Then the factory came back with a suggestion. They could make the shell with a 'Toray carbon fiber' finish and line it with Chinese satin fabric. The sample looked great. The lining had that glossy, almost liquid shine that catches a camera lens. The shell had a subtle woven texture. And the Toray logo was right there on the label.

What could go wrong?

What kind of fabric is satin? (And why I should have asked earlier)

Honestly, I had been using 'Chinese satin fabric' as a material name for years. I would write 'satin lining' on specs and assume the factory knew exactly what I meant. But satin is not a fiber. It's a weave structure.

Satin weave means the yarn floats over several perpendicular yarns before it interlocks. That creates a smooth, glossy surface and a duller back. You can make satin from silk, polyester, nylon, rayon, or blends. The stuff commonly called 'Chinese satin' or 'China satin' in the garment industry is usually 100% polyester. It looks elegant and costs very little.

That matters because 'satin lining' alone doesn't tell a supplier anything about weight, hand feel, fiber content, or durability. Polyester satin with a cheap finish can feel slick one day and sticky the next. On a fleece jacket, it also makes the inside slide around more than a knit lining would. Sometimes that's fine for sleeve linings. For a full body lining, it can be a disaster if you didn't specify the right construction.

The question 'what kind of fabric is satin?' has a simple answer: strictly speaking, it's not a fiber. It's a weave. The finished material is usually called satin fabric. What I mean is, 'satin' on a spec sheet is the start of a conversation, not the end. You need to know the yarn, the weave, the weight, the finish. Otherwise, you're letting the cheapest factory in the chain make your design decisions.

The Toray logo and the carbon fiber trap

Now the bigger problem. The supplier told me the shell was 'Toray carbon fiber.' I wanted to believe it. I had seen the carbon fiber Toray web pages with those high-tech specifications. As of my last check in January 2025, Toray's T-series list runs from T300 to T1100, and the materials are aimed at composites for aerospace, automotive, and sports equipment (toray.com). I knew those materials end up in airplanes, race cars, and expensive bicycle frames.

But a fleece jacket is not an airplane part.

Carbon fiber tow is stiff. When you weave it into cloth for composites, you get a material designed to be laminated with resin and cured into a rigid shape. If you made a jacket out of that, it wouldn't flex with your shoulders. It would crack before you could put it on. So what exactly was 'Toray carbon fiber fleece' supposed to be? There could be a carbon-infused yarn for anti-static properties, or a nylon shell with carbon flakes for a look. But that isn't the same as Toray's structural carbon fiber, and it isn't what the label implied.

The Toray logo made it worse. A logo on a sample is not proof. Toray doesn't hand out trademarks to factories because someone asked nicely. If you're going to put a Toray logo on a product, you need authorization from Toray or one of its licensed converters, and you need traceability for the specific material. The factory had none of that.

I knew I should ask for written confirmation and material certificates. But I thought, 'we've worked with these people for years, what are the odds they'd lie about a logo?'

The odds were high.

What actually saved us

A friend who does textile compliance happened to see the sample. She asked one question: 'Where's the certificate?'

I didn't have one.

I emailed the factory and asked for the Toray material lot number, the license agreement, and a letter authorizing use of the logo on our labels. The answer came back after two days of silence: 'You can choose any label you want.' That was a no without saying no.

I cancelled the order. We lost the sample fee, about $450, and we lost a week of production time. The bigger loss would have been 500 jackets with a fake Toray logo, plus a client who thought they were getting a licensed product. A customs or brand-IP issue would have cost far more than the whole order.

Here's the part I don't want to lose: the factory is not evil. They make decent fleece jackets for a living. I'm not against Chinese satin fabric, overseas factories, or small purchase orders. I use all three. But their sales rep saw a small customer with a vague spec, a glossy keyword search, and not enough knowledge to ask for proof. That's a dangerous combination.

The checklist I now use

I now have a pre-order verification checklist for branded materials. It's not complicated, but it would have caught this.

  • If a supplier mentions Toray, ask for the exact product code and a material certificate before sampling.
  • If a Toray logo will appear on the product or packaging, ask for written authorization from Toray or an authorized converter. No document, no logo.
  • Clarify fabric terms. 'Satin' is a weave, not a fiber. Specify polyester, nylon, or silk, plus weight, finish, and width.
  • For any 'carbon fiber' apparel claim, ask how the carbon is used. Carbon fiber composite fabric is rigid. A flexible fabric with a carbon look is usually not Toray's structural carbon fiber.
  • Keep a record of every claim and certificate in a shared file. Verbal promises are not specs.

Since I put that checklist in place, I've caught seven unverifiable 'Toray' claims. Not all of them were scams. Some were just salespeople repeating a phrase they'd heard. But if you can't verify it, you can't sell it.

Bottom line

Small orders still deserve good service. I'm not saying you need to be a giant company to get a fair deal. But small customers need to be more careful, not cheaper. A factory will respect you more when you send a spec with fabric weights, finish specs, and a carbon fiber Toray product code than when you say 'make it look like that sample.'

Looking back, I should have asked about the Toray logo on day one. At the time, I didn't even know what I didn't know. That's why I made the checklist. And that's why the next time someone shows me a fleece jacket with a shiny satin lining and a fancy logo, I won't say 'we're ready.' I'll say 'show me the paperwork.'
