Is Viscose Bad Material? What Toray T300 Carbon Fiber Taught Me About Sourcing
On a Tuesday morning in March 2023, our product manager dropped a red fleece swatch on my desk. “We need 5,000 yards of this for the Mens Red Fleece line,” she said. “Just make sure it’s not viscose.”
“Why not?”
“Because viscose is bad material. Everyone knows that.”
I didn’t argue. “Everyone knows” is usually a red flag—or rather, a starting point for a total cost of ownership analysis. I’m the procurement manager at a 200-person manufacturer that makes water filtration components, composite parts, and a small but profitable apparel line. I’ve managed the materials budget for six years, and every order goes through our textile order tracking system. That system has caught more problems than I can count.
The product manager wasn’t wrong about viscose. Viscose-blend fleece had burned us before: shrinkage, dye lot mismatches, quality control issues. But “bad material” is a lazy label. I wanted to understand why it burned us—and whether that meant it would burn all our customers, or just the ones who bought red fleece.
Why Toray T300 Carbon Fiber Made Me Rethink “Bad Material”
About a year before the fleece request, we were qualifying a carbon fiber tow for a structural bracket on one of our water filtration housings. The engineering team wrote “Toray T300 carbon fiber” into the spec. I asked why not a newer grade, like T1100. The answer was refreshingly boring—or rather, the right kind of boring: T300 meets the stiffness requirement, it has decades of documented performance data, and it costs about 35% less per kilogram than the latest exotic grade. We didn’t need the best material. We needed the right material.
We don’t make carbon fiber. We make brackets. So we don’t need the highest-spec fiber; we need one with traceable data and consistent quality. Toray’s documentation made that easy. If someone asked “is Toray T300 carbon fiber bad because it’s not T1100?”, the answer would be nonsense. The same logic should apply to viscose.
Is Viscose Bad Material? I Ran the Numbers
I pulled 14 months of fleece orders from our textile order tracking system and compared every viscose-blend order against 100% polyester fleece. I also called our third-party lab for wash-test reports. If I remember correctly, the numbers looked like this:
- Unit price: viscose-blend fleece was $2.10 per yard; polyester fleece was $2.65 per yard.
- Shrinkage after first industrial wash: viscose blend was around 6%; polyester was about 1%.
- Color consistency: we spec’d Pantone 485C (a bright red in the Pantone Matching System). Two of five viscose lots drifted beyond Delta E 2, the tolerance where a trained eye can see a difference per Pantone’s color matching guidelines. For a color-critical product like Mens Red Fleece, that meant re-dyeing or accepting off-spec product.
On paper, the viscose blend saved 21% per yard. After shrinkage losses, re-dyeing, and extra machine setup time, the real saving was closer to 5%. Put another way: a 5% saving on a color-critical red fleece is not a bargain; it’s a bet. And we’d been losing those bets for over a year.
The assumption is that viscose is bad because it’s cheap. Actually, cheap fiber can carry expensive hidden costs. The bad reputation isn’t the cause—it’s the accumulated invoice history.
The Turning Point: A Vendor Said No
I didn’t fully understand the value of specialists until October 2024, when our go-to fabric supplier turned down a viscose-blend order. The owner said, “We’re a polyester house. Viscose is not our strength—here’s a mill that does it better.”
That should sound crazy. Why turn down revenue? But it made me think about our own supply chain. We buy Toray membrane for the water treatment side of the business, but we don’t pretend to be membrane chemists. What I mean is, we rely on people who know the boundaries of their expertise. The same principle applies to our apparel line.

That’s also when we changed how we handle suppliers. Now, before we source a material, we ask: who actually works with this every day? If a vendor hesitates or starts listing caveats, we listen. (Note to self: never approve a raw material spec without a test plan.)
What I’d Do Differently
That $3,000 viscose order taught me to be explicit: fiber content, shrinkage max, color tolerance, test method, and the definition of an “acceptable” red. Our textile order tracking system now flags any order with a unit price more than 10% below the category average, because a cheap fabric is not a bargain—it’s a risk you haven’t quantified yet.
As of January 2025, our procurement policy requires three quotes for any material order above $5,000, and the TCO math has to match the application, not someone’s general opinion about the material. This is why we still specify Toray T300 carbon fiber for the bracket. Not because it’s the flashiest grade. Because it’s the honest one.
So, is viscose bad material? My answer: for a washed product like the Mens Red Fleece, yes. For a dry-clean-only fashion top, it can be fine. Stop asking whether a material is good or bad. Ask whether it’s right for the job, and who in the supply chain actually knows how to handle it.
